In the spirit of experimentation, here's another wose sketch, this one dispensing with the branchy bits.
This look is less like the traditional ent/treant/tree-man, possibly too much so; the "treeishness" would have to come in large part from the coloration and texturing.

Alright, I'll start working on some sketches, and see what comes of it.
To start with, here's a very preliminary wose. I like the pose, but the image would need to be reworked to fit in portrait dimensions, and the leafy bits need a lot more definition.

Surprise, I'm not dead! :) Let me say that I am mightily impressed by the general increase in style and graphical polish that's occurred in Wesnoth of late - after having not played since 1.2.something, 1.4.1 is quite an upgrade. Very nice. For aquatic stuff like this, I think the water effect need not fill the portrait from edge to edge, but if that's the case it needs to extend somewhat past whatever is floating in it. When the edge of the ripples touch the edge of the body, (as in seaserpantblahblah.png), it looks odd. In...

Thanks for your various comments. I've increased the contrast, and generally fiddled the shadows into something I think looks better. And just as I was about to upload those changes, I saw Sgt. Another portrait attempt, this one for the elf fighter: a unit line that really deserves to have a face, given that it's one of the default speakers in the main campaign.
Anyway, I'm trying something slightly odd here: no actual outline, just shading. Does it work with the vaguely cell-shaded look?

Also, how precisely did you do that texturing around the edge of the robe? Nothing terribly fancy. I used two muddy colors, one light, one dark.
